From Brief to First Production Run: Managing a New Ceramic Product's Development Cycle
The Problem: Development Projects Die in the Gaps Between Stages
Ask buyers about a failed product development and the story is rarely about one dramatic mistake. It is usually about a gap: a brief that never said who the product was for, drawings approved by someone who never saw them, a sample round that tested colour but not weight, a production start before anyone signed the final sample. The development cycle for a new ceramic piece is a chain of hand-offs, and every hand-off is a place where information silently drops. This guide maps the cycle stage by stage — what each stage produces, what must be true before you leave it, and where the decision points sit that decide whether the project arrives on shelf as imagined.

Stage One: The Brief — Written for Someone Who Cannot Ask You Questions
The brief is the cheapest document in the cycle and the most expensive to get wrong. It should state, in writing: who buys the product and where it will sit on the shelf; the capacity, size and weight targets; the glaze and decoration direction with references; the target landed cost band; and the deadline with the reason behind it ("must be sellable for the Easter window"). A brief written for a factory that cannot ask follow-up questions prevents half the misunderstandings that later cost sample rounds.
Stage Two: Drawings and Costing — Approve Before Tooling, Not After
The factory returns technical drawings — profile, wall thickness, handle geometry, capacity — and a cost estimate. This is the last cheap decision point in the whole cycle. Changes here cost an email; changes after tooling cost a mould. Review drawings against the brief line by line, confirm the price band still holds with the final geometry, and settle the commercial questions now: who owns the tooling, and what exclusivity applies. Approve drawings in writing, with a version number, before any tooling is cut.
Stage Three: Tooling and Sampling — Test What the Customer Will Feel
First samples come off the new tool, and they will not be perfect — that is what sampling rounds are for. What separates a controlled round from a wasted one is knowing what to test: capacity measured, not estimated; weight in the hand; handle comfort; glaze colour against the physical reference, not a screen; lid fit where lids exist; and the dishwasher and microwave behaviour your market expects. Give feedback once, structured, by priority — "must fix", "should fix", "cosmetic" — rather than a list that treats all notes equally. Two or three rounds is normal; a fourth usually means the brief or the drawings were the problem, not the samples.
Stage Four: Approval and First Production — Freeze, Then Run
The final sample, signed and sealed, becomes the master reference. The packing spec, the artwork files and the QC standard get locked alongside it. Only then does first production start — and the first run deserves the same attention as any first order: an inspection against the agreed baseline, and a comparison of early production pieces against the master sample before the container is booked. The pieces that reach the shelf are the product; everything before them was just preparation. Managed this way, the cycle delivers what the brief imagined — and the factory learns exactly how your company makes decisions, which makes the next development faster than the first.
