The Distributor's First Order: A Decision Sandbox for Your First Container

The First Container Is a Decision Machine

The first order is where a distributor learns everything at once: selection, pricing, logistics and quality. The buyers who get it right do not guess - they run a decision sequence that this guide walks through as a sandbox: pick the product set, run the MOQ and pricing math, launch a trial sell, and decide the reorder on the data. Every step maps to a guide in the library, so the sandbox doubles as a reading plan.

Step 1: Pick the Product Set

The first set is a portfolio, not a wish list: two or three hero products that carry the volume (mugs or bowls in the working colors), two or three differentiators that create the shelf difference (a unique finish, a stackable or gift configuration), and zero experiments - the first order is not where trends get tested (see our first-order and trial-order guides; the sales-packaging guide for how the gift configurations sell; and the trend guides for what to read, not what to bet). The rule: the first set is chosen for sell-through, not for taste - the distributor sells to a market they already know, and the set mirrors what that market already buys.

Step 2: Run the MOQ and Pricing Math

The numbers come before the PO. Start from the landed cost: the unit price at the agreed incoterm (see our quote-reading guide for the cost layers), plus the freight per unit at the chosen transport mode (see our shipping guide for the mode math), plus the duty and the local costs. That landed cost sets the floor; the markup sets the margin; and the margin has to survive the breakage and the slow-movers (see our packaging and inventory guides for the allowances). The MOQ decision follows the math: a 5,000-piece MOQ spread across three heroes is a viable first order; the same volume spread across ten items is ten slow-movers. The rule: the first order concentrates the MOQ on the items most likely to reorder (see our cost-model guide for the full model).

Step 3: Launch the Trial Sell

The trial sell is the market's vote: a small inventory - the first container or a portion of it - sold through the existing channels before the reorder decision, priced at the real margin, tracked on the real sell-through rate (see our inventory and reorder guides for the metrics). The trial validates three things: the sell-through rate tells which items earn a reorder; the feedback tells what the market wants changed (color, size, packaging - see our color-control and packaging guides for the change process); and the data tells whether the next order is a reorder or a pivot. The rule: the trial sell runs until the data is readable - usually one selling cycle - and the reorder decision is made on the sell-through, not on the feeling.

Step 4: Decide the Reorder on the Data

The reorder follows the pattern: the items above the sell-through threshold reorder in the deeper volume; the items below it reorder smaller or not at all; and the market feedback converts into the next product set (see our inventory, multi-supplier and scorecard guides for the decision structure). The first order that goes well does not mean the second order repeats it exactly - it means the distributor now has data, and every subsequent order is a tighter bet. The distributors who run the sandbox this way - small first set, math before the PO, trial sell before the reorder - are the ones whose second container is profitable because the first one taught them what to reorder.
