China Factories Go Global: Vietnam Bases and Southeast Asia Capacity Change Your Sourcing Options

Aug 19,2026

Sourcing Is No Longer a One-Country Decision

For a decade, "ceramic mugs from China" was a single equation: best quality, best price, standard lead times. The 2026 tariff environment has broken that equation. The EU raised anti-dumping duties on Chinese tableware to 79% in February, UK buyers face an ongoing TRA review, and several Chinese export groups have responded the way manufacturers always do — they moved capacity. Vietnam bases are coming online in the second half of 2026, and that changes the map for buyers who source tableware, mugs and dinnerware in volume.

This guide explains what the new China-plus-Vietnam supply map looks like, how to compare the two sourcing routes, and when each one genuinely makes sense for your order.

What Is Actually Happening: The China Factory Overseas Trend

The core event. One of China's largest ceramic export groups, Huaci, confirmed its Vietnam base will start production in the second half of 2026. The stated logic is direct: shipments to the EU from the Vietnam base will face zero tariff, so orders that were paused when duties rose to 79% will switch over.

Why this matters beyond one factory. When a major group builds abroad, smaller factories follow — suppliers, glaze makers and decorators cluster around the new site. Within two to three years, Vietnam typically develops a mini-ecosystem: molding, firing, decorating and packaging within one region. That is exactly what happened in China's own ceramic clusters over the past decades, just faster.

Where else is capacity appearing? Beyond Vietnam, buyers are seeing trial sourcing from Thailand and Indonesia, mostly for low-fire decorative stoneware and restaurant-grade items where tariff differentials are large. Vietnam remains the main focus because it combines: zero-tariff access to the EU under current rules, proximity to Chinese materials and machinery, and an existing ceramics workforce.

Vietnam vs China: The Honest Comparison Table

FactorChina (Mainland)Vietnam Base
EU import duty (tableware)79% anti-dumping (2026)0% under current trade terms
US market access25% tariff + existing dutiesLower tariff, still duty applies
Mature quality rangeFull: bone china to stonewareGrowing: stoneware and reactive glaze first
Lead time for standard mugs30-45 days production45-70 days (ramp-up period)
Mold and toolingFast, deep supplier poolSlower, fewer tooling shops locally
Decoration capacitySublimation, decal, screen — all matureDecal and basic print available, complex decoration limited
Unit priceBaseline (still the reference)5-12% higher in 2026, gap narrows as volume grows
Compliance reportsEstablished (LFGB, FDA, REACH)Re-certification required from new site

The honest takeaway: Vietnam is not "cheaper China." It is "duty-free China." You pay a small premium on the unit price and absorb a longer ramp-up period, and in return you avoid a 79% duty line — which changes the arithmetic completely.

The 79% Math: When Vietnam Wins and When It Does Not

When Vietnam wins. Run the numbers on a mug with an ex-works price of $1.20. Into the EU from China: $1.20 plus 79% duty — the duty alone is $0.95. From Vietnam: no duty, but unit price maybe $1.30-$1.35 during ramp-up, plus 2-3 weeks extra. Total landed cost from Vietnam is still clearly lower. For EU-bound orders, the Vietnam route wins on total cost in almost every scenario where volume justifies the new line.

When China still wins. Buyers serving the US, the Middle East, or domestic Asian markets — where the 79% EU duty does not apply — keep sourcing from China at the baseline price with faster tooling and full decoration options. The same logic applies to short-run orders, urgent reorders, or complex multi-color decal work where Vietnam's decoration capacity is not yet complete.

The mixed strategy. Smart buyers are now dual-sourcing: China for fast reorders and complex decoration, Vietnam for large EU-bound programs. That is the pattern the market is converging on, and it is the reason suppliers like ours maintain both full domestic production and export documentation for multiple trade routes.

What Buyers Should Ask Before Switching Routes

  1. Is the factory's Vietnam output the same quality standard? Ask for samples from the actual new line, not the Chinese line. Glaze, body and firing may shift slightly in the first year.
  2. Who holds the mold? Confirm whether molds stay with the Chinese parent factory or move to Vietnam. Mold location determines where reorders and spare production happen.
  3. Can they prove origin? The zero-tariff benefit depends on proper origin certification (e.g., Vietnamese origin certificates with sufficient local content). Ask for the documentation path before you commit.
  4. What happens to your existing China pipeline? If your current supplier is building Vietnam capacity, ask how they split orders — many keep both lines running and quote per destination.

When to Source from Us

The diversification story has a practical consequence: suppliers with both stable domestic capacity and flexible export routes are the ones who survive tariff shocks. Our factory keeps production in China, maintains full LFGB/FDA/REACH documentation, and ships globally with per-destination compliance guidance — including clear advice on which of your markets face which duties. For EU programs we will quote the route that minimizes your landed cost; for other markets we quote the baseline that keeps you competitive.

Send us your quantities and destination markets, and we will price both routes side by side. The sourcing map has changed — your quotes should reflect it.
